Sound familiar?
There’s someone everyone respects — a teacher, an elder, the founder, the person who holds the vision. Their insight is real and people are right to value it. But somewhere along the way, “what they think is wise” became “what gets decided,” and disagreeing with them started to feel like disagreeing with the community itself. They may hold no official role at all, yet nothing moves against their sense of what’s right, and the people who once asked hard questions have learned that it costs them.
Signs this is happening to you
- A respected teacher, elder, or founder’s wishes effectively settle decisions.
- Disagreeing with this person feels like disagreeing with the community’s values or spirit.
- Governance defers to what they feel is right, rather than to an agreed process.
- The person holds no formal governance role yet shapes most outcomes.
- Questioning them is framed as a lack of trust, alignment, or growth.
This is not the same as genuinely valuing someone’s wisdom, or having spiritual leaders. The tell is that moral or spiritual standing converts into decision-making power with no formal grant and no safe way to dissent. Influence is healthy; unaccountable authority is not.
Why it happens
Communities organized around shared meaning naturally elevate the people who most embody it. Without an explicit boundary between spiritual influence and governance authority, reverence slides into rule: dissent starts to read as heresy, the power asymmetry goes unacknowledged, and the most revered person becomes someone no process can constrain and no one can safely challenge.

Most communities that recognise themselves here sit at L0 or L1. The goal isn’t perfection — it’s moving up one rung.

If it’s already happening
Decoupling reverence from rule is delicate but doable:
- Decouple the roles. State plainly that spiritual or moral leadership carries no governance authority, and put any real authority into a bounded, named role.
- Create safe dissent. Build a channel where disagreeing with the figure is structurally protected (Layer 4 power-asymmetry safeguards).
- Re-route decisions through process so outcomes stop tracking one person’s feeling.
- Watch the cascade — charismatic authority is used to justify norm-enforcement and emergency exceptions.
